Problem

As our product ecosystem expanded, UI patterns and components had evolved independently across teams, creating an inconsistent customer experience and slowing delivery across design and engineering. A new design system had been introduced to address this fragmentation, but migrating live production experiences into it required coordinated execution across multiple teams, compliance partners, and executive stakeholders, all within a compressed timeline.

Solution

I led the migration of all live servicing experiences into the new design system within a four-week delivery window. To make the effort successful, I established a clear migration structure across design, compliance, and engineering, aligning eight designers and key stakeholders around shared priorities, progress tracking, and decision-making.

As teams converted existing pages, I also created mechanisms to manage ambiguity in the system itself. Through weekly Design System + UX working sessions, we documented component gaps, refined patterns, and prioritized additions needed to support production use. This allowed us to keep delivery moving while strengthening the system in parallel.

This migration created a more scalable operating foundation for digital product delivery. It reduced duplication, improved consistency across teams, and helped shift the organization from fragmented design practices to a more governed, system-driven model.

My Role

I led the migration strategy, team coordination, stakeholder communication, and weekly execution rhythm for the enterprise rollout, while helping teams resolve system gaps and maintain delivery momentum under a compressed timeline.

Impact

Full production migration completed in 4 weeks
Moved live experiences into the new design system on an accelerated timeline.

30% faster design-to-development handoff
Shared components reduced duplication and improved delivery efficiency across teams.

Reduced QA defects
Standardized patterns improved consistency and lowered variation in production.

Stronger design system adoption
Teams began building from the system rather than recreating new UI patterns.

Created a more scalable delivery foundation
The migration established a clearer model for governance, reuse, and future product development.
